When to Use
Use this framework when you’re:
- Preparing for a sales call and need a structure
- Training a sales team and need a repeatable process
- Closing rate is below 20% and you need to diagnose what’s broken
- Getting stuck at the “pitch” stage and not knowing what comes next
- Wondering why prospects agree the product is great but still don’t buy
The Framework
C.L.O.S.E.R. is Hormozi’s signature sales framework, developed from personally closing 4,000+ sales and training over 116 salespeople across his portfolio businesses.
“So let’s rock and roll. CLOSER framework. The C is clarify why the person is on the phone with you. I’m going to label you with a problem. After that we overview their past paid. And then finally, step before finally, we explain away their concerns. So they say yes, and then once they say yes, we reinforce the decision.” — Alex Hormozi, “I Taught 116+ Salesmen My Closing Framework”
C — Clarify Why They’re Here
Purpose: Understand why the prospect showed up and what pain they’re experiencing.
Key questions:
- “What brought you here today?”
- “What’s going on that made you reach out?”
- “What made now the right time?”
The critical rule:
“If someone does not clarify why they need a solution, you do not ask for the sale. If they’re, if we just say hey, you know what, what brought you here today - ‘I just want to find out more information’ - okay cool.” — Alex Hormozi, “I Taught 116+ Salesmen My Closing Framework”
Do not rush past this step. Sit in the pain. The deeper you go here, the easier every subsequent step becomes.
L — Label the Problem
Purpose: Prove you understand their situation by naming it more precisely than they can.
“I’m going to label you with a problem. We got to give it to you before we can cure it.” — Alex Hormozi, “I Taught 116+ Salesmen My Closing Framework”
The label should be MORE specific than what they said. If they said “I’m struggling to lose weight,” your label is “It sounds like you’ve been trying to do this on your own, and what keeps happening is you start strong but lose motivation around week 3 because you don’t have accountability. Is that right?”
When you label correctly, they feel understood. When they feel understood, they trust you to prescribe a solution.
O — Overview Past Experience
Purpose: Understand what they’ve tried, what failed, and why — so your solution is positioned against their past failures.
Key questions:
- “What have you tried so far?”
- “How did that work out?”
- “What do you think went wrong?”
- “How much have you invested in solving this?”
This step accomplishes two things:
- Differentiates your offer from what they’ve already tried
- Builds cost-of-inaction — they can see how much they’ve already spent on solutions that didn’t work
S — Sell the Vacation (Not the Flight)
Purpose: Paint a picture of the outcome so vivid the prospect can feel it.
You are NOT describing your product’s features. You are describing what their life looks like after the problem is solved. Nobody buys a plane ticket because they love airports. They buy it because they want to be on the beach.
Use the prospect’s own language (from step C) and position the outcome against what they’ve tried (from step O): “Based on what you’ve told me, here’s what I think is possible for you… and here’s why it’s different from [what they tried before].”
E — Explain Away Concerns
Purpose: Handle objections by addressing the underlying belief, not the surface excuse.
“There’s two things you need to memorize as a salesperson: the stories about what you sell, and the obstacles that you’re going to encounter when you’re in the red zone.” — Alex Hormozi, “I Taught 116+ Salesmen My Closing Framework”
- Price — “It’s too expensive” → They don’t see enough value
- Time — “I need to think about it” → They’re not convinced enough
- Authority — “I need to talk to my spouse” → Stall or genuine shared decision
- Fit — “Not sure it’s right for me” → Perceived likelihood problem
For each: Acknowledge, Reframe (connect to their pain from C), Address the underlying belief, Re-ask.
R — Reinforce the Decision
Purpose: Prevent buyer’s remorse and build the foundation for a long customer relationship.
“The sale just continues throughout the entire customer relationship.” — Alex Hormozi, “I Taught 116+ Salesmen My Closing Framework”
After they say yes:
- Congratulate their DECISION (not the purchase)
- Set clear expectations for next steps
- Ask them to tell someone (public commitment)
- Follow up within 24 hours
This step was added later based on experience:
“This last R here is a point that I added years later, because we realized that the sale just continues throughout the entire customer relationship.” — Alex Hormozi, “I Taught 116+ Salesmen My Closing Framework”
The Two Things to Memorize
Hormozi reduces sales training to two memorization categories:
“The two things that you need to memorize as a salesperson are the stories about what you sell and the obstacles that you’re going to encounter when you’re in the red zone.” — Alex Hormozi, “I Taught 116+ Salesmen My Closing Framework”
- Stories: 3-5 customer success stories, memorized, each addressing a different objection type
- Obstacle overcomes: Specific responses to the 4 core objections, practiced until natural
Everything else is milestones (knowing which step you’re in) and questions (which you can reference on a card).
Timing Guide
| Step | Duration | % of Call |
|---|---|---|
| C — Clarify | 5-8 min | 20% |
| L — Label | 2-3 min | 8% |
| O — Overview | 5-7 min | 20% |
| S — Sell Vacation | 5-8 min | 22% |
| E — Explain Away | 5-10 min | 22% |
| R — Reinforce | 3-5 min | 8% |
| Total | 25-40 min | 100% |
Most salespeople spend too much time on S (pitching) and not enough on C and O (diagnosing). Flip the ratio.
Output
After reading this framework, you should be able to:
- Structure any sales conversation using the 6 CLOSER steps
- Know what to listen for at each step
- Avoid the #1 mistake (pitching before diagnosing)
- Build a memorization plan for stories and objection overcomes
